01
The challenge
Trigo Alto has three stores and 38 people. The bakers start at 4 in the morning, which earns a night premium until 5, and the counter staff work a Sunday rotation.
Each store wrote down time in a notebook. On the 30th, Luciana spent a whole afternoon adding up hours, calculating the night premium and checking who had Sunday off.
Overtime only showed up after it was paid. And any mistake turned into a difficult conversation with the team.
02
How the rollout went
- Week 1
Importing the 38 people from the salary spreadsheet and setting up the early-morning schedules and the Sunday rotations.
- Week 2
Clocking in on the phone at all three stores, with location. Managers started approving overtime the same day.
- Week 3
The first payroll calculated from time tracking, checked side by side with the accounting firm's. Zero difference.

I thought time tracking was something for big companies. Today I know who did overtime before paying, and the team checks their own hours bank on the phone. The afternoon of the 30th is mine again.
